The full story
Carter & Vance is a mid-sized firm with a healthy flow of enquiries — conveyancing, family, private client. The problem wasn't demand; it was where the demand landed. First-line intake calls, consultation scheduling and document chasing all flowed straight to fee-earners, the most expensive people in the building. Hours that should have been billed were spent playing telephone tag and sending 'gentle reminder' emails.
Practice Manager Priya Sharma ran a simple time audit across the fee-earners: nearly a full working day per person, per week, was going on administrative intake and chasing. At charge-out rates, the number was painful to look at. Meanwhile, enquiries that arrived after 5:30pm — often the most valuable, from people who had spent the day deciding to act — sat unanswered overnight, and a measurable share never called back.
The audit mapped intake from first contact to opened matter: what information each matter type needed, which questions qualified an enquiry in or out, where documents stalled, and where fee-earner time was leaking. We designed the deployment around the firm's own criteria and matter types — and around a hard rule from the partners: the firm keeps full oversight of every client communication.
We deployed a set of agents around the firm's existing systems. Intake is captured and qualified 24/7 against the firm's criteria, with conflict-check information gathered up front. Consultations are booked directly around each fee-earner's availability. Outstanding documents are chased on a polite, persistent schedule that never forgets and never sounds irritated. Every interaction is logged for review, and anything unusual escalates to a human.
The document-chasing agent earned its keep first — matters that had been stalled for weeks on a missing form started moving within days. Intake followed, and the quality surprised the sceptics: fee-earners began receiving enquiries as clean, pre-qualified summaries rather than cold calls mid-drafting. The 9am scramble through the overnight enquiry inbox disappeared, because the overnight enquiries had already been handled.
Each fee-earner has recovered roughly nine billable hours a week — close to a full working day returned to actual legal work. After-hours enquiries are captured instead of lost, and intake runs to the firm's standards around the clock. The agents didn't replace anyone; they took back the time the admin had been stealing.

“Our fee-earners were doing admin we couldn’t bill for. The agents took intake, scheduling and chasing off their desks entirely — and gave us back the better part of a day each, every week.”
