The short answer

Zapier for simple two-app tasks you want running in an hour. Make when the logic branches and you want lower cost at volume. n8n when you need self-hosting, custom code, or AI agents on infrastructure you own. Most service businesses should start on Zapier and only move when the bill or the logic forces it.

Every other comparison page is a feature table. That is not your problem.

You can find the feature grids anywhere. They are all accurate and none of them help, because your decision is not “which tool has more connectors”. It is “which of these is still working in a year, and how much of my week does it eat”.

We build automation on all three for service businesses. So this is written from the other end: what actually happens at month six.

Where each one actually breaks

Zapier breaks on cost and on branching

Zapier is the right first choice for most people, and we say that as a company that mostly does not build on it. Nothing else is as fast from idea to working.

Two things break it.

Cost at volume. Task-based pricing is fine until a workflow that fires forty times a day becomes one that fires four hundred. The bill does not creep — it steps. Model it at your realistic annual volume before you build anything load-bearing on it.

Branching. The moment your process contains “if the job is in this postcode and it is after 5pm and the customer is existing, then…”, you are fighting the tool. People solve this by chaining several Zaps together, and that chain is where the silent failures live: Zap three turns off, nobody notices for eleven days, and a fortnight of leads never reached the CRM.

Make breaks on complexity you cannot see

Make handles branching properly and is materially cheaper at volume. It is the sensible middle.

Its failure mode is visual sprawl. A scenario that made sense when one person built it becomes a forty-module canvas nobody else in the business can read. Then that person leaves, or gets busy, and you have a critical process documented nowhere with an owner who no longer exists. We have been called in to reverse-engineer these, and it is slower than rebuilding.

Error handling also has to be deliberate. Make will happily run a broken scenario quietly unless someone configured it to shout.

n8n breaks on you

n8n is the most capable of the three, self-hostable, strongest for AI agent workflows, and effectively free on your own server. Which is why almost every automation shop uses it, ours included.

The cost is that it is real infrastructure. Self-hosting means someone owns updates, backups, uptime, and the 2am failure. A £0 licence with an unpaid ops burden attached is not free — it is unpriced. Cloud n8n removes most of that and is still cost-effective.

If nobody in your business is comfortable in a terminal, self-hosted n8n is a liability rather than a saving.

The cost nobody puts on the comparison page

Price the maintenance, not the licence.

A DIY automation stack in a real service business needs someone to: notice when a workflow silently stops, update it when a connected app changes its API, extend it when your process changes, and document it so it survives that person’s holiday.

Call it two to four hours a month for a modest stack — more in the first quarter. At any realistic loaded hourly cost, that maintenance exceeds the subscription on all three tools. Which means the tool choice is close to irrelevant next to the ownership question.

This is also why “we saved money by building it ourselves” is often true in year one and false in year two.

The line where DIY stops making sense

Most readers should start DIY. That is the honest answer, and it costs us business to say it.

Stay DIY when

  • Your workflows are two or three apps, linear, no branching.
  • Failure is annoying, not expensive — a delayed report, not a lost booking.
  • Somebody internally genuinely enjoys this and has the time.
  • You are still figuring out what the process should be. Do not pay anyone to automate a process you are about to change.

Stop DIY when any of these are true

  • A silent failure costs real money. If a broken workflow means an enquiry never gets answered, it needs monitoring and error handling, not hope.
  • You are chaining tools to fake logic the platform cannot do. That is a signal, not a workaround.
  • One person is the only one who understands it. That is a single point of failure with a resignation risk.
  • You are past roughly ten interconnected workflows. Sprawl beats good intentions.
  • You need an agent, not a workflow. A Zap follows a fixed path. Handling a phone call, qualifying an enquiry, or resolving a support ticket requires judgement between steps. That is a different build.
  • The maintenance is eating the person you automated to free up. Which happens more than anyone admits.

The tool is a detail. What matters is that the system runs on infrastructure you own, has error handling that alerts a human, is documented with a video walkthrough, and is instrumented so you can see what it saved you. A perfect n8n build nobody monitors is worse than a boring Zap with an alert on it.

A migration note, if you are already stuck

If your Zapier bill has become uncomfortable, do not rebuild everything. Move only the highest-volume workflows — usually one or two are generating most of the task count. Keep the rest where they are. Wholesale migrations stall halfway and leave you maintaining two stacks, which is the worst outcome available.
